Who should be required and who should be recommended?
Local teams: not necessarily ASAP certification, but just figuring out who should get certified at each local group. Any feedback on this approach?
IC notes for Neil: need to make it clear that the reason why people are recommended to do this now because it will help them do their FG work better now. NOT because they are going to be doing admin work in Alma on their campus.
Question for ExL: Will we be able to make configuration changes in the Vanguard? Does it require a minimum number of Alma-certified people, e.g., 1 or 2, to make config. changes?
Question for Neil: What do they mean by “IT” for local groups - can you clarify what kind of staff person you’re talking about? the “ILS sysadmin” type person?

Patron data: two new recommendations came out!
ILS Data Cleanup came out with their critical tasks list for the Vanguard. Lists purpose, ramifications and actions. Some harmonization needs also shared with acq/e-resources and resource management groups who might be affected. ILSDC will be discussing how to track that these critical tasks are done. They are not currently listed in priority order since priority varies by ILS. They will have a more complete list for all institutions (not just the Vanguard) later. For testing purposes, it will be important to know what cleanup has been done. Catherine will take this back to ILSDC to discuss: Work with your sys admin on timing the work and where the work should be done – whether in the extract file or in the database.
Greg warned that their Millennium transaction file had so much activity doing cleanup that it took down the system.
Q&As on Network Zone scheduled with Ex Libris for FGs
Individual campus Q&As or Q&A by ILS? UCLA will have their own Q&A. UCB needs their own Q&A.
Agenda items for 60 minutes on June 1 for Ex Libris call?
Data validation tool - what is the process?
Ask for the top 3 things that go wrong with Millennium migrations. We don’t want to fail and Ex Libris doesn’t want that either. We’re their largest data migration ever.
Vanguard configuration activities - dig into these
Vanguard – concern over loading dirty data – what will the impact be?
Hold for later: Concerns with Primo VE (response time, etc.) - we don’t have the right people at Ex Libris right now to answer that question. We’ve got the data migration consultants now.
Work in progress/coming soon:
Third Party integration forms due tomorrow.
Q&As on Network Zone
Data extract due June 19-26 (Lynne did not expect the data extract would be due so quickly after starting; she’s not sure UCB can do this extract in time.)

Heart-to-heart about vanguard
Come away with a shared understanding about the Vanguard phase. What does success and failure look like?

Discussion of stakes for the vanguard vs. other loads
“This is just the vanguard” - people won’t understand that, when people see major flaws I think it will damage the project in the long-term. (who is “people”? the internal SILS local group?)
Is it worst to put in dirty data or not participate in Vanguard?
It’s about testing the shared environment.
ICs will have to escalate up to UL about being in the vanguard or not.
Training takes time
Pick a subset of records as your load, maybe 30% of the whole
Lynne is most concerned with the time needed to do the extract/staff needed; she would prefer mid-July.
UCLA would be willing to swap places and deadlines, to give UCB more time.
Vanguard A and B with different timelines?
Discussion of ICs role in being an ambassador of calm
Best and worst case scenario-planning for Vanguard (success and failure)
People will riot: PR nightmare, demoralizing
Is there any way to turn this around? Can we help people understand this is a freebie and a great thing, even if the data is dirty?
Is there a way to limit participation locally for only those who might be cool with it?
Network zone is not testable or assessable
What is this defined as? [amr - I was thinking ability to test workflows] Ask--> Ex Libris on Monday June 1
Cut the vanguard down to UCSB, UCLA, UCSD, CDL
Push back the vanguard by 3-4 weeks, and have less time for test load.
Notes:
UCSD: concerned but “opportunity to fail”; can meet June 19; will it be perfect? no. Willing to go before Berkeley to give them a buffer; don’t want to delay which may hurt us in the end.
CDL: Will take at least 2 weeks to do the bare extract.
UCLA: Carlo is comfortable with deadline. Wary that Voyager may be more difficult than Ex Libris implies; looking forward to Q&A with Ex Libris.
UCM: Wish we were part of the vanguard, but we don’t have manpower… Torn: see the benefit of seeing things that go wrong, but at the same time not at the detriment to Lynne’s group. That would have a major effect in terms of confidence level, and likewise UCSF. If the NZ would fail, we’d have to push back, or pursue creative solutions.
UCD: Concerned with the overall timeline if vanguard is pushed out; Davis is working on UCD Law and it could be pressure if the timeline were shorter.
UCB: push back to a July date end of story. We don’t know all the steps in order to get things done. 14m bibs - moving the 9XXs will not take us an hour…
Concern: workload on staff with short timeline - not even data cleanup.
Don’t have enough information to know how hard this is. We've been thrown in the deep end with no lifeboat.
UCSC: Agree that we feel comfortable with vanguard campuses being the primary decision-makers since it won’t impact (those already on Alma/Primo) us as much as the rest of you. Specifically from an Alma/Primo POV.
UCSF: Fewer than one million. I’m confident that we can make the date. It’s not a matter of delivering pristine records, but enough to test the capabilities of new system. There’s more value in having UCLA and UCB there.
UCSB: I think we can make our deadline. Obama once said “we’re going to launch this (healthcare system) dirty”
UCR: I hesitate to throw in loudly, but I think it’s something to consider - if it’s a matter of processing power we need to go back to the vendor and say it’s not working. We need to hold their feet to the fire a little but more… Ask what they suggest.
UCI: n/a
Lena is curious what a failure of the Network Zone in the Vanguard looks like and how it would affect the overall project? (this is a test pancake round for lessons learned, right?)
Next actions:
Move up the Q&As for the campuses in general
Move up the ERM Q&A for CDL related things
Ask for ExL validation help, as offered: UCB, UCSD, UCSF
What is the downside to doing this? What are the costs?
The SILS mission is to transform library services and operations through innovation and collaboration. The future is shared!
